
Traces Are the New Context

Most software systems don’t fail because nobody recorded the final status. They fail because nobody can reconstruct what actually happened. The difference matters more than it sounds.
If you’ve ever inherited a project midstream, you know the feeling: the dashboard says “in progress,” the doc says “approved,” the meeting notes say “aligned,” and yet when you talk to the people involved, you realize the work is effectively stalled. Not because someone is lazy, but because the real story lives in fragments, what was said, what wasn’t said, what changed, who hesitated, what objections were raised, what trade-offs were made, and which assumptions were never resolved.
Modern work produces plenty of artifacts. It produces surprisingly little truth.
That’s why I believe one of the most important primitives for AI-native work is also one of the most overlooked:
Traces.
Not just the outputs and recoards of work, but the footprints and factors of the process that created those outputs. The full chain of interaction and decision-making. The “why”, not only the “what.”
If we want AI to genuinely take responsibility for work, not just generate text about work, it needs to operate on traces, because traces are where reality is stored.
Why output-only systems always feel incomplete
Most enterprise software is built around snapshots: tasks, status, records, and fields. CRMs are the most obvious example. A traditional CRM is very good at capturing end states. It tells you that a deal is in “discovery”, that a follow-up is “scheduled”, that the next meeting is “booked”, that procurement is “involved”. It gives you the appearance of control: everything is categorized, trackable, and reportable. But anyone who has actually closed complex deals knows that the deal is not the CRM state.
The deal is a living process unfolding across people.
It’s the champion’s level of conviction. The hidden stakeholder who hasn’t been surfaced yet. The internal politics you haven’t modeled. The tone shift after pricing. The “we love it” that really means “we need security to sign off”. The week of silence that means “we’re prioritizing something else”. The warm call that cools down because your counterpart changed roles.
Most of this never shows up as a clean field in the CRM.
So what happens? The team keeps the real state in their heads, and the CRM becomes a lagging artifact, updated after the fact, or updated optimistically, or updated just enough to keep reporting alive. The system records the conclusion, but it doesn’t contain the reasoning. It stores the status, but it loses the path. That’s why so many CRMs feel like they’re “for management” rather than “for execution.” They document outcomes, but they don’t reliably produce them.
A powerful analogy: why Git changed software engineering
In engineering, we solved this problem decades ago, not with better dashboards, but with traces.
Git is not valuable because it stores the current version of the code. It’s valuable because it stores the evolution: what changed, when, by whom, and what the system looked like before. It captures the footprint of a code change.
When something breaks, you don’t just look at the current state. You look at the diff. You look at the commit history. You look at the trail. That’s how you identify risk, intent, and causality.
This is a key insight: for complex work, the present state is rarely enough. The path is what makes the state interpretable. That’s exactly what’s missing from most business systems. We have outputs. We don’t have traces.
Traces turn “records” into “understanding”
This is where the next generation of AI-native systems will diverge from traditional productivity tools.
If your system only stores end states, AI can only operate shallowly. It can summarize. It can draft. It can generate. But it can’t reliably manage the work because it lacks the causal substrate, the chain of interaction and decision-making that explains why the current state exists.
Traces change that. They make work legible.
A trace can be a meeting where a stakeholder raised a concern. It can be a series of delayed replies. It can be an internal thread that reveals a hidden blocker. It can be a sequence of edits to a doc that shows where alignment broke. It can be a comment that looks minor until you realize it was the first signal of a major objection.
Traces encode reality because reality is dynamic. It’s not a single static record. It’s a process.
And when AI has access to traces, it can do something qualitatively different: it can reason about what matters, not just what happened.
It can detect that a deal is cooling down before it’s obvious, because it sees patterns across interaction cadence and language changes. It can infer that procurement has entered the process even if nobody wrote it down explicitly, because the questions shifted in a predictable way. It can flag that your champion is losing internal leverage because their behavior changed after a certain meeting.
This is not “magic”. It’s simply what good operators do when they’re paying attention. They read the process, not just the status. Traces allow an agentic system to do the same.
The real opportunity: from “state tracking” to “loop ownership”
Once you accept that traces are the new context, the design goal shifts. The goal is not to build a system that perfectly records states. The goal is to build a system that can own loops.
In sales, the loop is: signal → progression → objection → resolution → commitment → follow-up → close (or loss). In partnerships, it’s similar: interest → alignment → diligence → negotiation → agreement → integration → expansion. In leadership work, the loops are decision loops: disagreement → clarification → trade-off → decision → execution → feedback.
If your system can’t see the traces across that loop, it can’t manage the loop. It can only annotate it. But if the system is trace-native, AI can start doing what great teams rely on their best people to do today: continuously maintain momentum.
It can surface what changed, why it matters, and what to do next, without waiting for the user to ask. And that’s how you go from a “tool” to an operating layer.
Why this matters for AI, specifically
There’s a deeper reason traces matter in the AI era: they’re one of the only scalable ways to anchor reasoning.
When AI produces a suggestion, professionals don’t just want the suggestion. They want to know if it’s grounded. They want to know what it’s based on. They want to know whether it’s safe.
That’s especially true in high-value work where mistakes are expensive and ambiguity is the norm.
Traces provide grounding. They allow recommendations to be tied back to specific interactions, decisions, and signals. They make systems auditable and explainable. They reduce hallucination not by restricting the model, but by giving it a substrate of reality to reason on.
And ironically, they make AI feel more human, not because it “talks” better, but because it behaves like a competent operator who remembers what happened and understands why it mattered.
What a trace-native system looks like
A trace-native system doesn’t merely log that you “followed up”. It preserves the interaction itself: the message, the response, the latency, the language, the shift in tone, and the internal discussion that followed.
It doesn’t simply record that a “deal is in negotiation”. It retains the decision footprints that led there: the pricing objections raised, the stakeholders involved on the client’s side, the trade-offs already accepted, and what has changed since last week.
It doesn’t just track “status: blocked”. It captures the actual blocker chain: which dependency is stalled, which stakeholder is missing, which assumption failed, and what evidence supports that conclusion.
In short, it captures the complete chain of interaction and decision-making. It helps us answer two fundamental questions: first, why a decision was made at the time; and second, how we should make decisions in similar situations.
The point: AI can’t run work without traces
This is the line I’d draw clearly. If you want AI to truly take work off your plate, you have to give it a substrate that reflects reality. Artifacts alone aren’t reality. Status fields aren’t reality. Even summaries aren’t reality. Reality is process, interaction, and traces.
We’ve seen this in coding, where trace-rich environments allowed AI to become materially useful beyond drafting. The same principle applies to everything else. In business workflows, the next breakthrough won’t come from making CRMs prettier or chatbots smarter. It will come from making the underlying work trace-native, so AI can reason, act, and close loops reliably.
